A onda negdje putem, stvari po\u010dnu usporavati. Ne zato \u0161to je netko protiv, ne zato \u0161to projekt nije dobar. <br><br>Nego zato \u0161to&#8230; pa, evo pri\u010de. \ud83d\ude0a<\/p>\n\n\n<style>.wp-block-kadence-spacer.kt-block-spacer-3456_aab6b0-c5 .kt-block-spacer{height:60px;}.wp-block-kadence-spacer.kt-block-spacer-3456_aab6b0-c5 .kt-divider{border-top-width:1px;height:1px;border-top-color:#eee;width:80%;border-top-style:solid;}<\/style>\n<div class=\"wp-block-kadence-spacer aligncenter kt-block-spacer-3456_aab6b0-c5\"><div class=\"kt-block-spacer kt-block-spacer-halign-center\"><hr class=\"kt-divider\"\/><\/div><\/div>\n\n\n\n<p><br>Sve je bilo spremno za va\u017ean iskorak. U organizaciji se po prvi put uvodi 360\u00b0 feedback alat. HR je dugo radio na pripremi: analizirali su dostupne opcije, prou\u010davali primjere dobrih praksi, razgovarali s vendorima. Vjeruju da je ovo pravi trenutak da organizacija dobije moderan alat za razvoj ljudi \u2013 sustav koji \u0107e omogu\u0107iti konkretnu povratnu informaciju, individualne razvojne ciljeve i jasnije planiranje razvoja zaposlenika. S entuzijazmom iznose prijedlog pred vi\u0161i menad\u017ement. Menad\u017ement slu\u0161a, odobrava projekt, daje podr\u0161ku i sredstva. Ne ulaze dublje u detalje, ipak je to HR-domena. HR, ohrabren odobrenjem, kre\u0107e u implementaciju i dolazi do faze u kojoj treba uklju\u010diti i voditelje timova. Voditeljima se obja\u0161njava \u0161to je alat, kako \u0107e se koristiti i \u0161to se od njih o\u010dekuje. Trebaju ga predstaviti svojim timovima, motivirati ljude na iskrenu povratnu informaciju i voditi razvojne razgovore.<br><br>I tu se pojavljuju prve pukotine.<br><br>Voditelji pomi\u0161ljaju: <em>&#8220;Nismo sudjelovali u izboru alata, nismo dali inpute. Ne vidimo kako \u0107e nam ovo pomo\u0107i u vo\u0111enju ljudi i ostvarivanju rezultata. Jo\u0161 jedan zadatak vi\u0161e.&#8221;<\/em><br>Zaposlenici, pak, s dozom iznena\u0111enja primaju informaciju: <em>&#8220;Odjednom trebamo ispunjavati ove upitnike. \u0160to \u0107e biti s tim informacijama? Ho\u0107e li se koristiti protiv nas? Zar prioritet nije rije\u0161iti preoptere\u0107enost poslom i nejasne uloge?\u201c<\/em> <br>HR s druge strane, nakon mjeseci rada, frustrirano razmi\u0161lja:<em>&#8220;Ovo bi svima trebalo pomo\u0107i. Kako to ne vide?&#8221;\u2026.<\/em><\/p>\n\n\n<style>.wp-block-kadence-spacer.kt-block-spacer-3456_274fc4-1e .kt-block-spacer{height:60px;}.wp-block-kadence-spacer.kt-block-spacer-3456_274fc4-1e .kt-divider{border-top-width:1px;height:1px;border-top-color:#eee;width:80%;border-top-style:solid;}<\/style>\n<div class=\"wp-block-kadence-spacer aligncenter kt-block-spacer-3456_274fc4-1e\"><div class=\"kt-block-spacer kt-block-spacer-halign-center\"><hr class=\"kt-divider\"\/><\/div><\/div>\n\n\n\n<h4 class=\"wp-block-heading\"><br><strong><strong>\u0160to se zapravo dogodilo?<\/strong><\/strong><\/h4>\n\n\n\n<p>U svakoj suradnji postoje dvije razine komunikacije:<\/p>\n\n\n\n<p><img loading=\"lazy\" decoding=\"async\" width=\"12\" height=\"10\" class=\"wp-image-2267\" style=\"width: 12px;\" src=\"https:\/\/spring-shift.com\/wp-content\/uploads\/2024\/11\/bullet_blue.png\" alt=\"\"> <strong>Psiholo\u0161ka (skrivena) <\/strong>\u2013 ono \u0161to mislimo i osje\u0107amo: potrebe, interesi, nesigurnosti, sumnje i o\u010dekivanja.<br><img loading=\"lazy\" decoding=\"async\" width=\"12\" height=\"10\" class=\"wp-image-2267\" style=\"width: 12px;\" src=\"https:\/\/spring-shift.com\/wp-content\/uploads\/2024\/11\/bullet_blue.png\" alt=\"\"> <strong>Socijalna (verbalna) <\/strong>\u2013 ono \u0161to izgovaramo: planovi, prezentacije, dogovori, formalna podr\u0161ka.<\/p>\n\n\n\n<p>Na socijalnoj razini svi akteri ove pri\u010de su na po\u010detku bili &#8220;za&#8221;. No, na psiholo\u0161koj razini, ostalo je mnogo toga neizgovorenog.<\/p>\n\n\n\n<p><strong>\u2022 Vi\u0161i menad\u017ement<\/strong> nije jasno vidio kakav \u0107e konkretan u\u010dinak 360\u00b0 alat imati na poslovne rezultate. Projekt su podr\u017eali, ali bez stvarne odgovornosti i osobnog anga\u017emana.<br><strong>\u2022 Voditelji timova <\/strong>nisu bili uklju\u010deni u proces. Sad trebaju provoditi ne\u0161to \u0161to nisu birali ni kreirali, osje\u0107aju se frustrirano i vide to kao jo\u0161 jedan zadatak na ve\u0107 punom popisu obaveza.<br><strong>\u2022 Zaposlenici<\/strong> dobivaju alat koji nisu tra\u017eili. Ne znaju \u0161to \u0107e se s podacima raditi, osje\u0107aju nesigurnost i vide to kao ne\u0161to \u0161to &#8220;moraju\u201c, dok im se drugi problemi \u010dine va\u017enijima.<br><strong>\u2022 HR<\/strong> je \u017eelio donijeti alat koji \u0107e pomo\u0107i svima i pokazati strate\u0161ku vrijednost. Na po\u010detku su svi pristali, a kad je krenula provedba, \u010dini im se da se svi odmi\u010du. Osje\u0107aju se pomalo iznevjereno.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Gdje nastaje distanca?<\/h4>\n\n\n\n<p>Ovaj primjer pokazuje da potrebe i interesi uklju\u010denih \u010desto nisu uskla\u0111eni. Ako se te razlike ne prepoznaju i ne izgovore na vrijeme, nastaje <strong>psiholo\u0161ka distanca<\/strong>.<\/p>\n\n\n\n<p>Kako opisuje Nelly Micholt, psiholo\u0161ka distanca odnosi se na do\u017eivljaj blizine ili udaljenosti u odnosima izme\u0111u razli\u010ditih strana. U zdravom savezu ti odnosi su uravnote\u017eeni \u2013 poput jednakostrani\u010dnog trokuta. Kad ravnote\u017ea izostane, sustav po\u010dinje gubiti stabilnost: jedni se u sustavu sve vi\u0161e povezuju me\u0111usobno, dok se istovremeno udaljavaju od drugih.<\/p>\n\n\n\n<p>U odnosu HR-a, menad\u017ementa i zaposlenika, to mo\u017ee izgledati ovako:<\/p>\n\n\n\n<p><img loading=\"lazy\" decoding=\"async\" width=\"12\" height=\"10\" class=\"wp-image-2267\" style=\"width: 12px;\" src=\"https:\/\/spring-shift.com\/wp-content\/uploads\/2024\/11\/bullet_blue.png\" alt=\"\"> <strong>HR i zaposlenici preblizu<\/strong>: Projekt se vodi kroz pri\u010du razvoja ljudi, ali bez jasne povezanosti s poslovanjem. Menad\u017ement percipira HR vi\u0161e kao glas zaposlenika nego kao partnera u ostvarivanju poslovnih ciljeva.<\/p>\n\n\n\n<p><img loading=\"lazy\" decoding=\"async\" width=\"12\" height=\"10\" class=\"wp-image-2267\" style=\"width: 12px;\" src=\"https:\/\/spring-shift.com\/wp-content\/uploads\/2024\/11\/bullet_blue.png\" alt=\"\"> <strong>HR i menad\u017ement preblizu:<\/strong> HR i menad\u017ement zajedni\u010dki guraju projekt, dok zaposlenici ostaju po strani. Upitnike ispunjavaju jer moraju, ali bez stvarnog anga\u017emana i povjerenja.<\/p>\n\n\n\n<p><img loading=\"lazy\" decoding=\"async\" width=\"12\" height=\"10\" class=\"wp-image-2267\" style=\"width: 12px;\" src=\"https:\/\/spring-shift.com\/wp-content\/uploads\/2024\/11\/bullet_blue.png\" alt=\"\"> <strong>Menad\u017ement i zaposlenici preblizu<\/strong>: Projekt se svodi na administrativni zadatak. Kreni od jasnog poslovnog smisla<\/mark><\/strong><\/h5>\n\n\n\n<p>Svaki HR projekt mora imati jasno upori\u0161te u biznisu. Prije nego ga predstavi\u0161 drugima, va\u017eno je razumjeti koji problem rje\u0161ava, koju vrijednost donosi, \u0161to mo\u017ee, a \u0161to ne mo\u017ee&nbsp; isporu\u010diti. Time \u0161titi\u0161 projekt od nerealnih o\u010dekivanja i stvara\u0161 \u010dvrstu osnovu za razgovor s menad\u017ementom. Ako ta poveznica nije jasna ili ne postoji, mo\u017eda nije pravo vrijeme za pokretanje tog projekta.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\"><strong><strong><mark style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-ast-global-color-2-color\">2. Uskladi potrebe svih uklju\u010denih strana<\/mark><\/strong><\/strong><\/h5>\n\n\n\n<p>Menad\u017ement i zaposlenici \u010desto imaju razli\u010dita o\u010dekivanja, ali obje perspektive su va\u017ene. Menad\u017ement \u017eeli u\u010dinkovitost i jasne rezultate, zaposlenici razumijevanje i razvoj. Uloga HR-a je povezati te potrebe na jasan i razumljiv na\u010din. Imaj na umu: njima \u201cnovi HR alat\u201d zvu\u010di kao jo\u0161 jedan zadatak, ali \u201cbolji razgovori i manje frustracija\u201d zvu\u010di kao olak\u0161anje. Tek kad svatko vidi vrijednost za sebe, mo\u017ee\u0161 dobiti stvarni buy-in.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\"><strong><strong><strong><mark style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-ast-global-color-2-color\">3. Jasno definiraj uloge i odgovornosti<\/mark><\/strong><\/strong><\/strong><\/h5>\n\n\n\n<p>Bez jasnih uloga i odgovornosti nema uspje\u0161nog projekta. Svaki HR projekt je organizacijski projekt. Da bi uspio, trebaju ti vi\u0161i i srednji menad\u017ement, komunikacije, ambasadori i zaposlenici. Svatko treba znati \u0161to je njegova uloga i \u0161to se od njega o\u010dekuje. Uloge i odgovornosti se jasno dogovaraju, a ne podrazumijevaju.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\"><strong><strong><strong><mark style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-ast-global-color-2-color\"><strong>4. Ne guraj stvari pod tepih<\/strong><\/mark><\/strong><\/strong><\/strong><\/h5>\n\n\n\n<p>Psiholo\u0161ka distanca najbr\u017ee raste iz onoga \u0161to ljudi ne ka\u017eu. Sitni komentari, nesigurnosti ili tihi otpori, ako ih ne uhvati\u0161 na vrijeme, lako prerastu u problem. Ako vidi\u0161 da netko govori jedno, a misli drugo, otvori to odmah. Sve \u0161to danas ignorira\u0161, sutra \u0107e sabotirati projekt.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\"><strong><strong><strong><mark style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-ast-global-color-2-color\"><strong><strong>5. Pripremi ljude i dr\u017ei ih informiranima<\/strong><\/strong><\/mark><\/strong><\/strong><\/strong><\/h5>\n\n\n\n<p>Ono \u0161to je tebi jasno, drugima je mo\u017eda potpuno novo. Procijeni spremnost menad\u017eera i zaposlenika, objasni proces, osiguraj edukacije i dr\u017ei ih u toku. Ljudi puno lak\u0161e prihva\u0107aju promjenu kada znaju \u0161to ih \u010deka.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\"><strong><strong><strong><mark style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-ast-global-color-2-color\"><strong><strong><strong>6. Pilotiraj i o\u010dekuj nelinearni tijek promjene<\/strong><\/strong><\/strong><\/mark><\/strong><\/strong><\/strong><\/h5>\n\n\n\n<p>Pilot ti daje najiskreniju povratnu informaciju prije nego proces do\u0111e do svih. Kad krene \u0161ira implementacija, imaj na umu da promjena nikada nije linearna: bit \u0107e uspona, padova, otpora i korekcija. Daj i sebi i drugima dozvolu da ne mora biti savr\u0161eno. Va\u017eno je da se kre\u0107e\u0161 naprijed i da sustav u tom procesu ostaje povezan.<\/p>\n\n\n\n<p><\/p>\n\n\n\n<p><mark style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-ast-global-color-1-color\">&#8230;<\/mark><\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong><strong><strong><strong><strong>Pogled izvana \u010dini razliku<\/strong><\/strong><\/strong><\/strong><\/strong><\/h4>\n\n\n\n<p>Ponekad je nemogu\u0107e biti i sudionik i facilitator i medijator u isto vrijeme. Neutralna tre\u0107a strana \u2013 vanjski stru\u010dnjak ili konzultant \u2013 mo\u017ee pomo\u0107i vidjeti sustav jasnije, ubla\u017eiti napetosti, otvoriti te\u0161ke razgovore i vratiti projekt u ravnote\u017eu. Potra\u017eiti pomo\u0107 nije slabost, nego znak odgovornosti i \u017eelje da projekt zaista uspije.<\/p>\n\n\n\n<p><strong>Spring+shift ve\u0107 25 godina podr\u017eava organizacije u njihovim iskoracima, rastu i razvoju.
